Start with an observable task
Identify inputs, the expected outcome and who can assess its quality. “Help a team” is an ambition; “prepare an answer from authorised documents” is a workable scope.
Define the boundaries of action
Distinguish retrieval, recommendation and execution. They require different permissions and carry different consequences. Human approvals should reflect the stakes of each action.
Evaluate before expanding
Build representative scenarios, including incomplete or contradictory cases. Assess relevance, traceability and the ability to recognise limits. A convincing demo is no substitute for this work.
Plan for operations
An agent belongs to a changing system. Documents, permissions and processes evolve. Assign responsibility for tracking those changes from the start.
